DMAIC is a Six Sigma method and is used to correct existing processes. The define stage is important – and can help keep you focused. Ultimately in this stage you define the goals of the customer and your organization in regards to the problem and by referring back to this during the other stages it will keep you focused. Here is a simple example of a DMAIC project I completed in my organization several years ago: Define – The customer billing process for online transactions requires manual corrections, causing customer bills to be late and incorrect. The goal of this project is for customer bills to go out within 15 days of the close of the cycle with 100% accuracy. Measure – Now we would measure when the bills are going out now and the accuracy of those bills to establish a baseline. Let’s say bills are going out 60 days after the cycle close and accuracy was at 90%. We also would want to assign a dollar value to the cost of poor quality through these measurements. Analyze – Now we look at why the process requires manual fixes and use tools to determine root causes such as cause and effect diagrams. We determine that there are 5 new types of transactions in contracts that the billing system is unable to identify and the system needs to be updated. The next stage would be sizing the requirements and cost of updating the billing system. Note that people often want to jump to this stage and assume that they know what the problem is.
